The challenge
Apollo Green Solutions builds “Aenergi,” an AI-driven energy management platform for commercial and industrial buildings. Founded in 2022 and operating between Cologne and Athens, they help real estate portfolios optimize PV systems and sustainability reporting.
As a bootstrapped company with a growing customer base spanning Greek partner channels and direct Berlin hotel operations, they needed a pricing model that could work across diverse markets, building types, and customer sophistication levels. From a single hotel to a portfolio of hundreds of warehouses.
The approach
We focused on understanding the value chain for different customer segments. A hotel operations manager values energy cost reduction and sustainability reporting differently than a logistics warehouse operations team or a manufacturing plant.
We analyzed existing customer patterns to understand who was buying and why, mapped the value progression from generic platform access to specific operational outcomes (energy savings, compliance reporting, PV optimization), designed a pricing model based on per-building metrics that scale with portfolio size, and built in differentiation for the hardware, connectivity, cloud platform, and expert services stack.
The result
Apollo Green Solutions launched with a pricing model that:
- Scales naturally with portfolio growth. Per-building pricing means revenue grows as customers add properties.
- Works across markets. The same model serves Greek partner channels and direct German clients.
- Separates platform from services. Clear distinction between the SaaS platform, hardware, and expert onboarding services.
- Supports partner and white-label discussions. Partners can resell with clear margins without undercutting direct sales.
